What I’ve Learned About Building Collaboration Muscles

It’s now been seven years since I first started exploring a simple hypothesis:

  • Collaboration is a muscle (or, rather, a set of muscles)
  • You strengthen these muscles by exercising them repeatedly (i.e. practice)

Our current orientation toward collaboration is knowledge-centric, not practice-centric. No one expects anyone to get good at playing the guitar by handing them a book or sending them to a week-long “training,” yet somehow, this is exactly how we try to help folks get better at communicating or navigating hairy group dynamics.

I’ve spent the past seven years trying to change this. I’m currently on the fifth iteration of my experiments, which I’m currently calling Collaboration Gym. The other iterations (slightly out of order) were:

  1. Changemaker Bootcamp (2013)
  2. Collaboration Muscles & Mindsets (2014-2015)
  3. Habits of High-Performing Groups (2018-present)
  4. “Personal” Training for Organizations (2016-present)
  5. Collaboration Gym (2020-present)

I’ve failed a lot and learned a ton with each iteration, and I thought it would be fun to summarize what I’ve been learning here. I’ve also been having provocative conversations with Sarna Salzman and Freya Bradford about what a Collaboration Gym (or, in their case, a “Systems Change Dojo”) might look like in their community of Traverse City, Michigan. We’ve stayed mostly big picture so far, but recently decided that it was time to get real and specific. With their permission, I’ve decided to do my thinking out loud so as to force me to write down these scattered thoughts and also get some early feedback from a broader set of folks. That means you, dear reader! Please share your thoughts in the comments below.

Changemaker Bootcamp (2013)

The first iteration of this experiment was Changemaker Bootcamp, a face-to-face workout program that met for two hours every week for six weeks. I designed a series of exercises focused on developing muscles I considered to be critical for effective collaboration, such as listening actively, asking generative questions, navigating power, and having challenging conversations.

My participants — all of whom enrolled individually — generally found the exercises valuable and appreciated the practice-orientation. They also got along well with each other and valued the peer feedback. I designed the workouts to feel like physical workouts, only without the sweating and exhaustion. They consisted of warmups followed by intense exercises, with “just enough” explanations for why we were doing what we were doing. Most found the experiential emphasis refreshing. A few found it slightly dissatisfying. Even though they trusted me, they still wanted me to explain the why of each workout in greater detail.

These initial pilots helped me test and refine my initial set of workouts, and they also helped build my confidence. However, there were three key flaws.

  1. We weren’t repeating any of the exercises. In order to do this, I needed more of my participants’ time and I needed to focus my workouts on just a few core muscles.
  2. I needed an assessment. This would help me figure out the muscles on which to focus, and it would also help participants sense their progress.
  3. I was having trouble explaining the specific value and impact of this kind of training to people who didn’t already know and trust me.

Collaboration Muscles & Mindsets (2014-2015)

I tried to address these flaws in my next iteration, Collaboration Muscles & Mindsets. I almost tripled the length of the program from six to 16 weeks to create more space for repetition and habit-building. I created an assessment that folks would take at the beginning and at the end of the program, which helped me focus the workouts and also enabled the group to track their progress. Finally, I made it a cohort training rather than a program for individuals, which also helped with focus.

I also shifted the trainings from face-to-face to a remote, decentralized model, where I paired people up and made them responsible for scheduling their workouts on their own. After each workout, folks would share one takeaway on an online forum. This created group accountability by signaling that they were doing the workouts, but it itself was also a workout focused on muscles for sharing early and often. Every four weeks, everyone would get together for a full group workout.

Not being face-to-face meant I couldn’t (easily) do somatic workouts and that the instructions had to be clear and compelling. Not leading the pair workouts meant that I couldn’t make real-time adjustments. These constraints forced me to be more rigorous in designing and testing my workouts. In return, doing them remotely made it easier to participate and shifted agency away from me to the participants, which was in line with my desire to de-guru-fy this work.

I consistently faced early resistance from folks about the time commitment. I tried to explain that the workouts were in the context of the work that they were already doing, so they weren’t actually doing anything “extra,” but reception to this was mixed. Even though people got the metaphor around practice and working out, they didn’t have their own felt experiences around what this might look like, which made my description of the program feel abstract.

In the end, I asked participants to trust me, explaining that they would be believers after a few weeks. Most folks are hungry to talk about their work with someone who will empathize, be supportive, and offer feedback. Talking with the same person regularly enables people to get to the point faster, because their partners already know the context. Even if folks ignored my instructions entirely and just talked, I knew that they would get value out of simply having regular conversations with other good people.

This almost always turned out to be true. After the first week of workouts, folks would generally report having an excellent conversation with their partner. After about six weeks, people would often start saying that their workouts with their partners were the highlights of their week. Even though people generally had a felt sense of progress by the end of the program, they especially loved the final assessment, because they could point to and talk about the progress they had made in a concrete way.

Collaboration Muscles & Mindsets was a vast improvement over Changemaker Bootcamp, but people were still not practicing enough to see the kinds of dramatic, persistent improvement I wanted to see. I needed to focus the workouts even more and find ways to get people more repetitions.

I was also still having trouble explaining how doing these workouts would lead to the promised impacts. People understood the theory, but without felt experience, it felt too abstract. If you think about it, telling folks who are out-of-shape that they could be running a 5K in two months simply by running a little bit every day also feels abstract and far-fetched. The reason people are willing to believe this, even without felt experience, is that they know that many others have done it successfully. I probably need to get to the same place before folks truly believe the story I’m telling about collaboration muscles and practice.

Habits of High-Performing Groups (2018-present)

In 2018, I decided to shift the frame of my trainings to focus on four habits of high-performing groups:

Throughout the course of my work with groups of all shapes and sizes, I noticed that the best-performing groups do all four of these things consistently and well. These also serve as keystone habits, meaning that doing them regularly often unlocks and unleashes other important muscles and habits. Regularly trying to align around anything, for example, forces you to get better at listening, synthesizing, and working more iteratively. Only having four habits made focusing my workouts much easier.

My monthly Good Goal-Setting Peer Coaching Workshops was an attempt to help people strengthen their muscles around the first habit — aligning around success. Participants were asked to fill out a Success Spectrum before the workshop, then they got two rounds of feedback from their peers and optional feedback from me afterward. People could register for individual workshops, or they could pay for a yearly subscription that enabled them to drop into any workshop. The subscription was priced low to incentivize regular attendance.

Almost 30 percent of registrants opted for the subscription, which was wonderful. However, only 40 percent of subscribers participated in more than one workshop, even though their evaluations were positive, which meant that the majority of subscribers were essentially paying a higher fee for a single workshop. One subscriber didn’t show up to any of the trainings, which made my gym analogy even more apt.

Another subscriber attended four trainings, and watching her growth reaffirmed the value of this muscle-building approach. However, not being able to get more folks to attend more regularly — even though they had already paid for it — was a bummer.

I think I could leverage some behavioral psychology to encourage more repeat participation. One trick I’m keen to try is to have people pay a subscription fee, then give them money back every time they attend a workout. I also think cohort models, like Collaboration Muscles & Mindsets, are better at incentivizing more regular attendance.

The most negative feedback I got from these trainings was that some participants wanted more coaching from me as opposed to their peers. I designed these trainings around peer coaching as part of my ongoing effort to de-guru-fy this work. Just like working out with a buddy can be just as effective for getting into shape as working out with a personal fitness instructor, I wanted people to understand that making time to practice with anyone helps develop collaboration muscles. Still, I think there’s an opportunity to strike a better balance between peer feedback and feedback from me.

In this vein, this past year, I started offering Coaching for Collaboration Practitioners as a way to help leaders and groups develop the four habits of high-performing groups. This has been my most effective muscle-building approach to date, which makes me somewhat ambivalent. On the one hand, I’m glad that acting as a personal trainer is effective at getting people to work out. On the other hand, not everyone can afford a personal trainer. We need more gym-like practice spaces if we’re going to help folks at scale.

“Personal” Training for Organizations (2016-present)

Finally, over the past five years, I’ve been experimenting with customized organizational workouts focused on specific needs, such as strategy and equity.

I’ve found decent success at convincing potential clients to let me take a muscle-building approach toward their work. For example, rather than help a client develop a strategy, I will lead a client through a series of workouts designed to strengthen their muscles for acting strategically. Still, I often have to strike a tricky balance between more traditional consulting and this workout approach.

I’ve gotten much better at striking this balance over the years. In the early days, I tried partnering with other consultants to handle the more traditional work so that I could focus on the training. That almost always failed, especially with more established partners, because they didn’t fully get and believe in my approach, and in the struggle to find the right balance, the workouts would usually fall by the wayside.

Working by myself allowed me to be more disciplined in my approach, but I still struggled to maintain the right balance, and I failed a lot. I feel like I’ve only begun to turn the corner in the past few months. One thing that’s helped is getting much clearer about what clients need to already have in place in order for the muscle-building approach to succeed, specifically:

  • Alignment around the what, why, and how
  • Structures, mindsets, and muscles to support their work

For example, attempting to help a group develop muscles when they don’t have the right structures in place can cause more harm than good. To help demonstrate what happens when you’re missing one of these critical ingredients, I created a model inspired by the Lippitt-Knoster Model, to which Kate Wing introduced me:

Collaboration Gym and Future Iterations

I’m mostly resigned to more “personal training” work, if only to accumulate more Couch-to-5K-style success stories, so that people can develop more faith in the muscle-building approach. But I continue to be committed to experimenting with more scaleable and affordable approaches to muscle-building than hiring personal trainers. I’m hoping to unveil the Collaboration Gym early next year, and I’ve already successfully piloted a number of new workouts that will be part of it.

Epic success for me is to see others participate in similar experiments on their own and to share what they learn. A Collaboration Gym is only useful if there are lots of gyms all over the place. I give away all of my intellectual property so that others can copy and build on it, and I will continue to share my learnings here to further encourage replication.

Planning Isn’t Helpful If You Can’t Remember Your Agreements

When my friend, Kristin Cobble, and I founded Groupaya, my previous consulting firm, in 2011, one of our goals was to model the best practices of high-performing groups. We didn’t want to just help other groups develop these skills and habits. We wanted to show what a high-performance group looked like.

One habit we were sure we’d adopt was making time to talk together about strategy and culture. In our planning stage, our associate, Rebecca Petzel, facilitated us through a number of important conversations, including one about our values. We eventually converged on six words that we thought best represented our most important shared values.

I was proud, even smug about the time we had invested in this work. In my mind, we were modeling what it meant to be a values-driven company. So I was taken aback when, six months later, Rebecca asked us if we could name our six values, and both Kristin and I could only name four between us.

What was the point of coming up with a list of values if we couldn’t remember what they were?

Entrepreneur and investor, Marc Andreessen, once said, “The process of planning is very valuable, for forcing you to think hard about what you are doing, but the actual plan that results from it is probably useless.” In some ways, this was true for us. Because of the conversations we had had with each other, we were more aligned, and we understood and trusted each other more. Furthermore, even though we didn’t remember all six of our words, we still cared deeply about each and every one of those values, and our work reflected this. How your values come through in your actions is the point of values work, not the list itself.

However, what if we hadn’t been living the values that we had named? How would anyone have known? The problem wasn’t that we couldn’t remember our six words. The problem was that we weren’t constantly thinking together about them, talking together about them, reflecting together on what it meant to live them. We weren’t holding ourselves accountable to our values, because we weren’t taking the time to assess ourselves. We were making it hard to stay aligned around our values, because we weren’t taking the time to talk about what this meant and why it was important.

I was embarrassed, but I also knew that we weren’t alone. Donald Sull, a senior lecturer at MIT’s Sloan School of Management, asked middle managers at over 250 companies to list their companies’ top five strategic priorities. Half of them could not even remember one. Only a third could remember two. Even worse, only half said they understood the connections between their companies’ priorities and initiatives. They had seen the priorities plenty of times — almost 90 percent said that top leaders communicated the strategy frequently enough. Those who remembered them just didn’t understand them.

Once we recognized the problem, we were able to fix it. But I’m amazed by how many leaders and consultants make the same mistakes that we made… and keep making them. It starts by understanding what the mistakes are.

The first mistake is not making time for the whole team to talk about strategy and culture.

The second mistake is assuming that your work is done after one meeting.

My colleague, Catherine Madden, made this wonderful video last year about psychologist Hermann Ebbinghaus’s pioneering research around memory and the “Forgetting Curve” for Edutopia.

The brilliant Nicky Case took these concepts even further in this interactive explanation of how you counter the Forgetting Curve. I highly recommend that everyone look at both, but I’ll summarize their key points here:

  • In the 1880s, Ebbinghaus found that — without any reinforcement — we forget what we learn or hear at an exponential rate. After just one hour, we will already forget half of what we’ve learned. After one day, we will forget two-thirds.
  • There are a number of ways to counter this. The basic one is to reinforce what you learn. But you have to do it quickly, and you have to do it repetitively, because doing it once only slows down the curve. (Explore Nicky’s explanation of spaced repetition to understand this more deeply.)
  • Some methods are more effective at reinforcing than others, specifically peer learning and visualizations.

Given this, what’s the right way to do strategy and culture work? The first step is to create space for the whole group to discuss strategy and culture. However, if all you’re doing is scheduling one meeting, you’re doing it wrong, regardless of how expertly you design or facilitate it. You also need to:

  • Write down the agreements from the meeting. Bonus points if you use pictures. More bonus points if the participants themselves draw the pictures. (As an aside, this also applies to next steps and decisions made at any meeting. If you don’t write them down, they might as well not have happened.)
  • Make sure everyone knows where the agreements are. Put them somewhere where everyone will see them often. (Again, this also applies to next steps and decisions made.) My colleague, Rachel Weidinger, has a great trick with remote teams. She’ll have her teammates print their agreements, post them somewhere near their workspaces, and take and share photos of where they put them so that everyone else knows that they’ve done this. It creates accountability, and it also lets people see each other workspaces, which has other benefits with remote work.
  • Schedule followups at the same time as you’re planning your meeting. These could take many forms. They could be pair conversations, they could be designated time at the beginning or end of regular standup meetings or checkins, they could be regularly scheduled reviews of the artifacts, etc. Be creative — they don’t have to be meetings. What matters most is doing these repetitively and frequently.

None of this is easy. Doing them doesn’t mean that you’ll succeed, but not doing them guarantees that you’ll fail.

The Art of the Start

Two of my mentors, Gail and Matt Taylor, often stress the importance of “clean beginnings.” Whenever you take on any hard, collaborative project, you have to expect that it will get messy in the middle. If you take the time to set up conditions for success at the beginning of the project, you will greatly increase your chances of surviving — even thriving in — that mess. Folks in this business often refer to this as “creating a safe container.”

I’m in the process of doing this with two projects right now — an experiment with the Code for America Incubator Program and the kickoff of Garfield Foundation’s latest Collaborative Networks initiative — and I wanted to share some of my experiences in “the art of the start” from these and other projects.

Creating a safe container consists of three activities:

  1. Literally creating a delightful, inviting space (physical, virtual, or both) in which the group can interact
  2. Developing shared understanding among the group
  3. Making explicit working agreements.

When done effectively, these three things in combination lead to greater trust within the group, which enables it to work effectively moving forward.

1. Create Delightful, Inviting Space

The physical spaces in which we work have a huge impact on our ability to work effectively. Dark, tight spaces affect the mood of the group. The seating arrangement can physically reinforce certain power dynamics. If it’s hard to get to the whiteboard, people won’t use it.

These issues don’t just apply to physical space. If your group has a weekly two-hour phone call with poor audio quality and no shared display, people will dread (or simply tune out) those calls. If you’ve chosen to interact using an online tool that nobody knows how to use, then no one will use it.

Spatial issues may seem trivial, but I think they are just as important as facilitation. In 2012, I co-led a project called the Delta Dialogues, where we were facilitating a multistakeholder group around California water issues. Our participants had been fighting over these extremely contentious issues for decades, and many had standing lawsuits with each other.

One of the early decisions we made was to rotate our meeting locations among the participants rather than seek “neutral” space. We had six one-day meetings scheduled, and we decided to devote half that time to “learning journeys” — essentially tours of each others’ spaces. We did this because the Sacramento Delta is beautiful, and we wanted to spend as much time as possible in that beauty to remind ourselves what this was all about. We also did this wanted participants to experience each other’s environments first-hand to build greater empathy.

This was not a decision we made lightly. Given the complexity of the issues we were discussing, devoting half of our times to field trips felt hard to swallow, and we went back and forth on this decision a number of times. However, when the process was over, participants consistently cited these learning journeys as the most powerful part of the process for them.

Rick Reed, the leader of the Garfield Foundation’s Collaborative Networks initiative, feels as strongly about the importance of the physical experience as I do. He seeks out great meeting space with beautiful light, and he makes sure that the food is excellent and memorable. Some people do not think foundations should be spending money on things like great space and food in light of the economic hardships the nonprofit sector is currently facing. While I am a fan of fiscal discipline, if foundations want to contribute to great collaborative experiences, I think investing in great space and great food are two of the easiest and most impactful ways to do that.

Creating an inviting, delightful space is not just about physical or even virtual space. Language, for example, is a big part of this. I often use the term “ground rules” to describe working agreements (see below), but when I used the term at a Collaborative Networks design meeting, our teammate, Ruth Rominger, pushed back. She thought the implications of “rules” ran counter to the culture we were trying to build. On Curtis Ogden’s suggestion, we decided to adopt the term “working agreements” instead, which is more inviting, but still meaningful.

2. Develop Shared Understanding

The group norming process is about developing shared understanding, which leads to greater trust and stronger relationships. The default way to build shared understanding is to work together. There are great merits to this, but they are easily neutralized or worse if you don’t take the time to have explicit conversations about norms as well.

For example, when I worked as a consultant, I spent a significant amount of time helping stakeholders get aligned and clear around the goals of the project. It was a straightforward, but time-consuming step, one that most groups would skip if left to their own devices. And yet that step alone made a huge difference in the quality of the engagement once we got going. Often, individuals do not feel empowered or accountable to the rest of the group, simply because there is no shared understanding of what they’re supposed to be doing or what’s expected of them.

How do you develop this shared understanding? The simplest first step is to carve out time to have those conversations as a group. A huge part of my experiment with the Code for America Incubator is simply that — giving startups structured time to have explicit conversations about things such as what kind of organization they’d like to be and how they’d like to work together.

Beyond this, there are a few useful tricks. One is to tap into people’s personal experiences and values. Rather than start with the question, “How would you like to work together?”, ask each other, “What’s been your best experience working together?”, or better yet, “Why did you get into this work?” Have people share those stories with each other, then pull out key patterns and insights from the stories.

With the Delta Dialogues, we had participants answer the question, “What’s your favorite place in the Delta?” Many of the participants had known each other for decades, yet did not know each other’s answers to these questions. It reinforced the fact that everybody in the room (including the supposed “bad guys”) had deep connections to the Delta, and it reminded everybody about what was at stake.

Another trick is to design these experiences to be in-the-flow as much as possible. People who design collaborative engagements — consultants in particular — often make two mistakes: They focus too much on meetings, and they don’t pay enough attention to the work that participants are already doing. You’re almost never starting from scratch. People have pre-existing relationships, and they may already have done the work that you’re wanting to do.

I joined the Wikimedia strategic planning process in 2009. The Wikimedia Foundation had hired a traditional management consultancy four months earlier, and they were stuck. These consultants had no experience with participatory processes or with the Wikimedia community, and they had designed a process that was not viable. Their plan looked like most traditional strategic planning processes. They would spend four months doing research on their own and coming up with the “right” strategic questions, then they would unleash a polished presentation to the community at large and ask for feedback.

Not only did this approach not account for the spirit of the project (wiki-style strategic planning) or the culture of the community, it completely ignored the challenge of enrollment. The Wikimedia editing community consisted largely of men in their teens and twenties. They had no concept of what strategic planning was, much less why they should engage in it. Even if they did understand what strategic planning was, they had no reason to engage with us about it. Why should they trust our claimed intentions to facilitate an open, wiki-style process?

I wanted to develop a shared understanding of the work that had already been done, and I also wanted to develop a shared understanding around what we were trying to do with this process. Rather than wait four months to do research in isolation, within a week of starting the project, we were engaging with the community on a wiki. We explained what we hoped to do, and we listened. We didn’t make grand promises, and we didn’t claim any expertise. We basically invited people to tell everybody (not just us) what they thought the Wikimedia movement’s priorities should be and to point to work that was already happening.

In the spirit of creating an inviting container, our facilitator, Philippe Beaudette, stressed the importance of making our space multilingual, given how international the community was. We invited people to engage in any language with which they felt comfortable, and we did our best to translate our requests into as many languages as possible.

We had a clear ask, and that ask felt very familiar to the Wikimedia community. They were used to sharing and organizing their thoughts, and they were not shy about expressing their opinions. Within a few weeks, we had an incredible compendium of well-organized thinking that had already been done by the community, along with a set of thoughtful, strategic questions that people felt were important to explore.

More importantly, people started trusting us. They saw that we got it, that we weren’t going to try to impose something top down on a movement that was inherently bottoms-up. (We would have failed if we tried.) We didn’t try to have some grand kickoff meeting or to facilitate a bunch of private, insider conversations. Instead, we spent time in the spaces that already existed (such as the wiki and in real-time online chat channels), and we facilitated a many-to-many conversation, not just a one-on-one conversation. The community was taking ownership of the process, and we were contributing to it. Even if they didn’t fully understand what we were trying to do, they understood it well enough and they trusted us enough to give it a chance.

3. Make Explicit Working Agreements

I find making explicit agreements on how you’d like to work together to be one of the most valuable things a group can do, whether it’s a small team or a large network.

For example, some might think that “treating other people with respect” should be implicit in every working arrangement. Even if that’s the case, making it explicit can’t hurt, and it can even help. For one, it forces you to develop some shared understanding around what “treating other people with respect” actually means. To some, it might mean never raising your voice. To others, it might have nothing to do with how you express yourself, only that you do. Getting these things out into the open earlier rather than later, then coming to agreement on them will prevent trouble later on.

Establishing working agreements has two other important effects, especially with larger groups. First, it makes everyone accountable for holding him- or herself and each other to these agreements. Often, in large meetings, people depend on a facilitator to keep the conversation constructive and civil. That indeed is one of the facilitator’s responsibilities, but it’s a muscle that everyone in the group should be exercising. In healthy groups, everybody will help each other abide by these agreements.

Second, they set agreed-upon conditions for kicking people out of a group. A lot of people fear open processes, because they’re worried that others will hijack the conversation, and they mistakenly assume that you can’t kick people out of an open conversation. If you create clear working agreements up-front, and if you make sure people are aware of those agreements, then when people unapologetically cross the line, you have the right to expel them.

We had over a thousand people participate in the Wikimedia strategic planning process. Over the course of the year-long process, we kicked out two people from the process as a whole, and I kicked out one person from one meeting (who apologized afterward, and went on to be a very constructive participant in the process). None of those incidents were easy, but when we made those moves, everyone in the community understood and agreed with our actions, because of our previously established working agreements.
