Lemon Meringue Pie, Stiff Peaks, and What Effective Collaboration Feels Like

The summer after my junior year in college, I decided that it was finally time to learn how to cook. I had barely managed to feed myself in previous summers, largely subsisting on pasta and jarred sauce and also "pizza" made with slices of bread, cheese, and jarred sauce. (I ate a lot of jarred sauce.) I was able to survive, but I like to eat, so survival felt like too low of a bar.

Rather than start with something simple, I figured that if I could cook something difficult, I could cook anything. I decided that the hardest thing to cook was lemon meringue pie. I recruited my friends, Justin and Jay (who similarly enjoyed eating food and lacked competence in preparing it) to join me in this experiment. Miraculously, they were persuaded by my convoluted reasoning and enthusiastically agreed to participate.

Our first mistake was to search for a recipe on the Internet. This was in 1995. Recipes on the Internet weren't very good back then. Still, that was the least of our problems. The bigger problem was that we couldn't understand the recipe that we found. The crust required that we quickly roll slices of frozen butter and drops of water around in flour until they formed "marbles." The lemon custard required "tempering" eggs so that they cooked without scrambling.

Needless to say, we mostly got it wrong. Our crust barely held together and tasted like… well, it didn't taste like anything. Our lemon custard was actually lemony scrambled eggs — strangely compelling in their own way, but not good. At the very least, our results were edible and even resembled the bottom of a lemon meringue pie.

We could not say the same for the meringue. The recipe called for us to mix egg whites with cream of tartar and to whip them until they formed "stiff peaks." None of us knew what "stiff peaks" were, but we figured we'd know them when we saw them. None of us owned an electric mixer, much less a whisk, so we went to the store, bought a hand mixer, and proceeded to mix away.

And mix. And mix. One of us would mix until exhaustion, then another would take over and continue. We kept stopping to examine our results and debate whether we had achieved "stiff peaks." It didn't look very stiff, but we still had no idea what "stiff peaks" were, so we kept mixing. All told, we mixed for over an hour until finally giving up. My forearms were so tired, I could barely make a fist. We poured our runny egg whites over the custard, baked the darn thing, and celebrated over slices of glazed, scrambled egg and lemon pie.

The next day, we debriefed with a friend who knew how to cook and who somehow found our whole ordeal hilarious. She laughed heartily at most of our story, but paused in surprise when she heard about our failed meringue. "You mixed for over an hour?!" she remarked. "It shouldn't have taken that long, even by hand."

"How long should it have taken?" we asked.

"Five minutes, maybe ten," she responded.

We started speculating about why our meringue had failed, finally concluding that we should just buy an electric mixer and try again. We did, and this time, it worked. We all stood around the bowl and marveled, "So that's what a stiff peak looks like!"

What Do the Different Stages of Effective Collaboration Feel Like?

Last year, Amy Wu and I announced version 2.0 of our DIY Strategy / Culture toolkits. The following week, I spoke with my friend and colleague, June Kim, who had generously pored over our work and had lots of helpful feedback to share. He said, "You do a pretty good job of explaining how to use your toolkits, but you don't explain how it should feel and what it should look like when you're finished."

This hit a nerve. One of my core mantras is, "Chefs, not recipes." In a previous blog post explaining this principle, I wrote:

Recipes and tools have their place, but they are relatively meaningless without the literacy to wield and interpret them.

In a later blog post detailing the design philosophy underlying the toolkits, I confessed:

Initially, I was biased against tool development as a possible path to scale, largely because I felt that most people viewed tools as a silver bullet whose mere presence would magically make any group better. Even though this was the opposite of how I viewed tools, I didn’t want to unintentionally contribute to this problematic mindset, which I felt discouraged practice.

June's feedback felt like my worst fears come true. Without a clear sense of how it should feel to do strategy or culture work or what it looked like when done well, my toolkits would not be as effective as I wanted them to be for "cultivating chefs." I had written recipes that called for "stiff peaks" without explaining what they were or what the process of creating them should feel like. I swore I would fix this immediately.

Almost a year and a half later, I am happy to announce that… I am still at a loss as to how to do this.

My blog post about alignment was a first attempt, but more still needs to be done. I think my Good Goal-Setting Peer Coaching Workshop is also a step in the right direction. It exposes people to how others use the Goals + Success Spectrum, and it helps develop muscles around looking to peers for feedback, rather than biasing toward self-proclaimed experts. I’m in the process of designing similar offerings for other aspects of the work.

Still, I want to do better. The reason this bugs me so much is that I see groups going through collaborative processes all the time without really understanding how the outcomes are supposed to help them. Consequently, they end up blindly following a recipe, often at great expense, both in money and time. They think they've made lemon meringue pie, but they're actually eating glazed lemon and scrambled egg pie.

If people knew what the equivalent of lemon meringue pie actually looked and tasted like, this would simply be the beginning of a learning process. They'd be able to debrief and make adjustments, in the same way that me and my friends did when we were learning how to cook. But because many people don't, they just end up making and eating glazed lemon and scrambled egg pie over and over and over again. Most people sense that something is wrong, but because they don't know what right is, they keep doing the same things over and over again, hoping that the benefits will eventually present themselves.

The best way I know how to do this is to bring people along in my own work, encouraging them to "taste" along the way, pointing out when things feel right and wrong. It's how I learned, and I think we as a field can create many more opportunities for this. I think it's extremely important that all of us, as practitioners, take time to shadow others and create opportunities for others to shadow us. I continue to experiment with this.

A greater emphasis on storytelling is also critical, and I think that video is a particularly good and under-explored opportunity. If I were trying to learn how to make a lemon meringue pie today, a quick YouTube search would turn up hundreds of examples of what "stiff peaks" are and how to create them. What would be the equivalent videos for all things collaboration? What videos could we, as practitioners, easily make that would help the field understand what effective collaboration feels like? Using the Goals + Success Spectrum Skillfully with Groups

This past year, I facilitated a number of workshops on the Goals + Success Spectrum, the tool I use to help groups get clear, specific, and aligned around objectives and metrics. It’s essentially a guided brainstorming activity (using sticky notes or Google Docs) where you categorize your goals across a spectrum — from Minimum to Target to Epic.

I’ve been focusing on doing trainings for this tool rather than my others, because it’s a low-overhead, high-leverage way to get groups aligned and practicing, which are critical steps toward achieving high performance. It’s useful for individuals and for groups, and people generally recognize its utility immediately, even without the benefit of a workshop.

In my workshops, I focus on helping participants experience the mechanics of the tool. They practice using it as individuals, then spend time reviewing each other’s spectrums in pairs and giving each other feedback. I offer no other guidance about using it with groups other than to follow the exact same instructions.

In practice, of course, using the tool with groups is harder than with an individual. Multiple people mean more ideas, and you have to figure out how to consolidate them. That requires critical thinking, communication, conflict, and convergence — all things that make collaboration hard in the first place.

My stated reasons for not offering additional guidance for groups are:

  • The tool itself is designed to address some of these collaboration challenges
  • I want groups to learn how to work through the harder challenges by trusting their own skills, by using the tool repeatedly, and learning and adjusting as they go. That’s ultimately the point of all of my tools — to help people develop strong collaboration muscles and habits through practice.

While these are true, I also just find it hard to offer simple advice about how to facilitate this with groups. Any tactical advice I might have is deeply intertwingled with my philosophy about collaboration, groups, and the design of my tools in general. I can’t talk about one without the other.

All that said, many participants in my workshops have asked thoughtful questions about how to use the Goals + Success Spectrum with groups, so I’m going to attempt to articulate the relevant aspects of my philosophy and answer their questions here.

My Beliefs About Groups

I believe that:

  • Most of the challenges that groups face stem from not talking with each other enough about the right things.
  • People are generally smarter than we give them credit for. If we give people the space and opportunity to be at their best, then we can tap into a group’s collective wisdom, which is greater than the sum of its individual parts.
  • Collaboration is a craft. You will be bad at it at first, but with enough practice, you will eventually get better.

At their core, all of my tools — including the Goals + Success Spectrum — are designed to do three things:

1. Remind you to think about critical, foundational questions. These questions are easy to take for granted, but in our day-to-day grind, we often forget to think about them. In the case of the Goals + Success Spectrum, the questions are:

  • What would the spectrum of success look like for your project, from Minimum to Target to Epic?
  • What would failure look like for your project?

2. Encourage you to write down your answers so that you and others can see them. Forcing you to make the implicit explicit and specific helps you get clear individually and is a critical step helping groups align.

3. Make it easy to practice over and over again. My tools were designed to help you practice and develop strong muscles and habits around group process. The tools themselves aren’t as important as your group continuing to develop and use the right muscles.

My basic approach to using all of my tools with groups is to just use them. Get people in a room, run through the instructions, and see what happens. Groups often are more capable than they themselves believe. This is the best way to demonstrate that.

At best, the tool will encourage everyone to stretch their thinking, de-personalize the ideas, and help people feel heard, which will lead to safer, more constructive conversations. This, along with incorporating a greater diversity of perspectives, will improve the overall quality of and lead to greater collective ownership over the final outcome.

At worst, everybody will get to see what each other thinks, and you’ll learn something from doing the exercise. Make some adjustments based on what you learn, and try it again. And again. People will learn how to set better targets and how to navigate difficult conversations with each other. It’s like learning to speak a language or play an instrument. Failure is both inevitable and okay, as long as you continue to try and learn.

Facilitation Tactics for the Goals + Success Spectrum

Given all this, here are some of the questions people in my workshop asked about how to use the Goals + Success Spectrum, along with my thoughts.

Who in your group should use the Goals + Success spectrum?

Everyone. Talking through goals and success should always be a group exercise, not an individual one. Deciding on goals and metrics doesn’t have to be a consensus activity (and you should be clear about how decisions will be made up front), but coming up with good ones benefits from everyone’s voice.

That said, with larger groups, it may not be practical to bring everyone into the room for the whole process. In these cases, you should aim to have a representative cross-section of the group participate (which means it should not just be the leadership team), with entry points for everyone else to review and give feedback.

How does having groups use the Goals + Success Spectrum work in practice?

There are two constraints: space and time. Larger (simultaneous) groups require more physical space, both to be in a room together and to capture their thinking. It doesn’t necessarily require significantly more time to capture and read everyone’s ideas, because that’s happening in parallel, but it definitely takes more time to work through hard questions and conflict and ultimately converge and align.

I generally find that groups do not allocate enough time for to thinking through goals and success (the “what” and the “why”), instead preferring to rush to the “how.” Alignment is hard, but the payoff is enormous. It doesn’t help if everyone in a boat quickly starts to row if they’re not all rowing in the same direction. Agreeing on where to go might take time, but it will make the subsequent rowing a lot easier.

Why does alignment take so long? Because people’s perspectives are often rooted in deeply held beliefs, and understanding and reconciling those beliefs can take time. Again, groups don’t have to decide on goals and success by consensus. However, alignment is much more likely if people understand the underlying reasons behind a decision and if they feel others understand the reasons for their objections.

You can accelerate alignment through the tool in two ways. First, explore different scenarios before getting into arguments. Second, continuously synthesize and edit the spectrum so that areas of alignment and misalignment are sharpened. I often joke that using these tools with groups is ultimately an exercise in sticky note management, but it’s true. The more you can help keep it clean, the more the group will be able to focus on the important challenges.

While the tools are designed to support a healthy group conversation, they are not a panacea. Any time you’re having a group discussion, group dynamics come into play. By giving everyone an opportunity to fill out and share their ideas on stickies, the tool encourages inclusion. However, once people start talking about the ideas, the tool can’t prevent the voices of a few from drowning out everyone else’s, for example. If this is a frequent problem, you may want to consider appointing a facilitator from either inside or outside of your group.

How would you use the Goals + Success Spectrum across multiple groups within a larger organization or group (e.g. cross-functionally)?

One of the reasons I love doing the Goals + Success workshop is that it’s a great way to build community, because looking at a filled-out spectrum is a great way to get to know another person or group quickly and more deeply. Knowing that your group works on housing issues tells me a little bit. Knowing that your group is trying to create housing for 10,000 people in one year tells me a lot more.

Similarly, the Goals + Success Spectrum can be a powerful way to help de-silo an organization or network. I would have each sub-group do their own spectrums first, then bring all the groups together to gut check each other’s spectrums. Celebrate where the different spectrums complement each other, discuss where they conflict and why, and make adjustments in the respective spectrums.

Most importantly, put the completed spectrums somewhere so that everyone can easily find and see each other’s.

How do you use the Goals + Success Spectrum to assess success or failure afterward?

I start every debrief by asking everyone to review each column of the Goals + Success Spectrum and to mark the ones we achieved and the ones we missed. (I use this debrief template to guide the process.) If there are differences in opinion as to whether or not we hit a mark, that’s both an opportunity to make meaning of what happened and to come up with a more specific and objective metric for next time.

If the group has missed marks in the Minimum column, then the project is technically a failure. This is an opportunity to discuss whether or not you had the right minimum targets and to make adjustments for next time.

Aligning around success is a craft. If you do it repeatedly, you will get better at it over time. Use your spectrums to help you with your assessments, but also recognize that the assessments will help you create better spectrums next time.

Why I Do What I Do, and What That Means for 2017

Seven years ago, a friend challenged me to clearly articulate why I do what I do. She had repeatedly heard my spiel — adopted wholesale from my mentor — about society’s problems growing more complex faster than our ability to address them and the resulting urgency to get collectively smarter faster. She understood what I was saying, but as far as she was concerned, it didn’t fully explain why I was so passionately driven by this work.

I spent many months reflecting on her question, repeatedly asking myself why, and challenging myself to go deeper. The answer finally came to me in L.A., where I was visiting my parents and younger sister. We had gone to the beach together, a family tradition since childhood, and when we arrived, as if on cue, my family immediately splintered. Everyone moved in his and her own direction, with no sense of what anyone else was doing and no coherent rhythm. I watched this lack of synchronicity unfold before me and felt all sorts of old wounds rise up within me.

I was lucky to grow up in a family with lots of love, but — like all families — we had our share of dysfunction. Some of that dysfunction felt especially jarring, considering my parents’ strongly-held value of togetherness and mutual support. As a kid, I grew frustrated over watching seemingly little things disrupt our ability to be together, especially lack of listening, communication, and self-care.

I also had the good fortune of experiencing really great collaboration with others, starting with my love for team sports. I have always been a mediocre or worse athlete, but I quickly learned that teams that practiced together and that played with heart and smarts could easily transcend any individual shortcomings, and I grew to love how it felt to do that. In other collaborative pursuits where I already individually excelled, I found that I could channel my strengths into lifting others, which led to greater success than what was possible by myself and which felt even more joyful and satisfying.

I knew what it felt like to move together in sync and with power with others, and I wanted it in all aspects of my life. I knew that the fundamentals of this wholeness were simple, but not easy, and that small, but significant gains were easily within reach for most groups. When I met and started working with my mentor in 2000, all of this came together for me. I had discovered my purpose and my passion, and I was ready to make it my life pursuit.

2016 Lessons Learned

2016 was a hard year for me on two fronts. I had spent the prior three years experimenting with this notion that the key to high-performance collaboration was practice, and I had directed all of my energies toward exploring ways to encourage and support practice at scale. I wanted to spend this past year focusing on the things I had learned that felt the most promising. My goals were to:

  • Scale up my Collaboration Muscles & Mindsets program and Do-It-Yourself Strategy / Culture toolkits, while continuing to refine and improve them
  • Continue to find ways to support emerging practitioners, including finding ways to connect them with each other and offering real opportunities to practice with me and each other
  • Return to my consulting past by taking on a really big, really hard problem, incorporating the things I had learned over the past three years, while also telling the story of the work as it happened, so that others could learn from our successes and failures in real-time

While I did plenty of work I felt proud of, most of the things I tried did not work out the way I had hoped. More egregiously, I felt like I ended up making excuses that prevented me from trying things that were higher-risk, higher-reward. Specifically:

  • In general, I was not disciplined about writing up and sharing what I was learning in the moment, which resulted in only two blog posts in 2016, compared to seven in 2015 and 30 in 2014! I published more posts in this blog’s debut in December 2013 (five) than I did in all of 2016.
  • This lack of storytelling was particularly bad with my really big, really hard client project. We did good work together, and we also struggled at times. While we did the work transparently (including creating a public dashboard, synthesizing and sharing our framework for experimentation, modeling transparency internally, and inviting outside colleagues to shadow), we did not share enough context for what we were doing for others to be able to learn with us. Some of this was beyond our control, but there were other things that were simply failures on my part, including not writing a single blog post about the project.
  • While I did some work toward refining and scaling up Collaboration Muscles & Mindsets and the DIY Strategy / Culture toolkits, most of it was reactive rather than proactive, and even then, I was very slow to react. I ended up missing lots of simple opportunities to spread the word and involve other people. For example, Duende, my design partner for the toolkits, created an online store where you can order the toolkits, but you can’t find that store from my website. (Voila! The preceding sentence fixed that problem! More to come!)

While I didn’t accomplish my high-level goals, I don’t want to lose sight of the good things that happened:

  • Publishing blog posts is not the only thing that matters when it comes to sharing. It’s about the quality of what you share and the number and kinds of people you reach, regardless of medium. I found myself sharing and linking to my two 2016 blog posts more often than average. While I only wrote two, my colleague, Anya Kandel, became the first guest contributor here, writing two really great blog posts about her driving questions and experiences.
  • In addition to writing up the aforementioned experimentation framework (which I did in collaboration with my colleague, Alison Lin), we did an accompanying webinar in partnership with Social Transformation Project and Leadership Learning Community (LLC) that had almost 400 registrants, third all-time among LLC’s excellent five-year roster of webinars.
  • I published several of my collaboration workouts, with more to come. My lack of blog posts didn’t prevent my mailing list from growing, and you can now follow me on Instagram and Facebook as well as Twitter. I also made a bunch of subtle design and technical changes to this website, which will help support its ongoing growth and evolution.
  • I did a Do-It-Together Strategy / Culture Workshop in New York with Anya Kandel, my first outside of the San Francisco Bay Area and hopefully the start of many more.
  • I maintained the self-care success that I achieved in 2015, not a small feat considering how much work I’ve put into this over the past four years.
  • I met, worked with, and shadowed lots of great practitioners, especially the aforementioned Alison and Anya, through my informal meetups, my colearning experiment and a similar experiment with my friends at MAG, and my client work.
  • My client projects were meaningful, and I learned a ton from each of them. I did organizational culture work with Addapp, organizational strategy work with General Service Foundation, which included a strategy-focused Muscles & Mindsets program, and really meaningful work on network strategy and culture with Social Transformation Project, my heretofore un-blogged-about “big, hairy client project.” I got lots of practice, including designing and facilitating two unusually challenging meetings, and I identified lots of areas for ongoing improvement. In addition to having lots of new fodder to write about, I also developed lots of new infrastructure and templates that I plan on packaging and sharing this year.

It’s not that I didn’t accomplish good, valuable things. It’s that I have a larger goal that I care about, and the only way I’m going to have a chance at achieving that goal is through focus, discipline, and rapid adaptation. I’m trying to run a marathon, and while I worked hard and am in better shape now than I was a year ago, I’m not developing strength and endurance quickly enough to successfully complete that marathon.

Which brings me to the second thing that was hard about 2016, for me and for many, many other people.

There are many, many problems in the world today, and they all manifested in some very discouraging ways this past year. All of this divisiveness, siloization, and radicalization are what I and many, many others have been working so hard to shift and prevent for many, many years. These are fundamentally challenging problems, so it shouldn’t come as a surprise that it’s happening, but we can’t use that as an excuse not to be disciplined and accountable to how we’re trying to tackle these problems.

How do we know if we’re investing in the right places? Where should I be directing my energy in order to have the biggest impact?

I don’t know the answers to these questions. I do have hypotheses, and my intention has been to test them. My actions in 2016 were not fully aligned with my intentions, and I want to fix that. Which leads me to my three-year goal and my priorities for 2017.

1,000 High-Performing Collaboration Practitioners by 2020

I believe there are a set of core principles underlying high-performance, collaborative work. I believe we need lots and lots of people who understand those principles and who practice them with devotion and joy.

I practice these principles to the best of my ability, and I want to find others committed to the same principles, whether they are external practitioners trying to help other groups or internal changemakers embedded in their own groups. I want to learn with them, support them in their practice, and help the community grow and improve. By the end of 2020, I want to know of at least 1,000 of these practitioners all in movement together.

Why 1,000? Because I think that number is the minimum needed to sustain a thriving, growing movement.

Why by 2020? Because I think it will be very hard, but doable if I’m smart and focused about how I approach this, and because we can’t afford to wait any longer.

How will I accomplish this? I’m still working out the details, but I’ve got some ideas. I think there are three overlapping categories of activities needed to help catalyze this community of practitioners:

  • Model these principles myself and continue to practice and improve
  • Synthesize and share what I’m learning
  • Nurture and support other practitioners

Most of my past activities have fallen in some subset of these categories, as is the case for similar practitioners. But I’ve realized (through experience and lots of helpful feedback from others) that there are some key activities on which many of these other activities depend. I’ve largely neglected these activities, and I want to correct that.

2017 Priority: Draft a Set of Experience-Based Principles for High-Performance Collaboration

In particular, I need to clearly and accessibly articulate the principles that I think are foundational for high-performance collaboration. Drawing on my and other’s experiences to draft these principles will be my primary focus in 2017.

I often use the metaphor of how we need more chefs. In some ways, I’m saying I want there to be 1,000 “chefs” that I know of by 2020. We can extend this analogy further to explore how we might go about doing this.

One of the reasons I decided to start consulting again at the end of 2015 was my realization that we need more “great restaurants” in order to inspire people to become “chefs.” I thought one of the highest-leverage things I could do was to be one of those restaurants. I wanted to scale up how I modeled the principles of high-performance collaboration in order to inspire others to push their own practice.

I still think we need more “great restaurants,” but I no longer think that’s where my focus should lie. I need to be clear about what I think high-performance collaboration means and what the underlying principles are. Articulating those principles will help serve as a beacon for other practitioners with similar beliefs and commitment. It will provide a framework to help assess collaborative performance — the equivalent to a Michelin Guide in the restaurant world — which is an important step toward actual improvement.

I hope to have a first draft of these principles — which I’ll pull together in an open way with the help of my community (which I hope includes anyone reading this) — by the middle of the year, at which point I’ll use it as a way of scaling up my other activities. I will continue to model and practice, but it will all be in service of articulating these principles.

I’m excited about this renewed focus. It feels true to the reason I got into this business in the first place. I know what high-performance collaboration feels like, and I’ve learned a lot about helping others achieve it. I know that others know a lot as well, and that even more people want to know and learn. I think the path for supporting these practitioners — lots and lots and lots of practice — is straightforward, but challenging, and I’m excited about re-focusing my efforts to pave this path. I believe wholeheartedly in the world that is possible if we’re successful, and I’m going to do everything I can to help create that world.

Building Ecosystems in Organizations: Lessons from Gap Inc.

For the past three years, I worked to build “innovation capacity” at Gap Inc. The work required us to explore the complexities of driving change within ingrained systems and behavioral norms across multiple communities, teams, and brands. Throughout my time there, I asked myself (and my colleagues) this not so simple question:

How do we build thriving, innovative, and strategically-minded organizations and communities that are sustainably driven by the individuals that comprise them?

I don’t have all the answers of course, but I do have ideas and approaches that worked for me:

  1. People and context before process and model
  2. Learn through the work
  3. Democratize strategic thinking and innovation
  4. Coordinated access to strategy and culture tools + practice
  5. Do It Together

1. People and context before process and model

Working at the intersection of innovation, management consulting, and strategy, I witness a big emphasis on model in all these areas. Models are what firms sell in order to scale and what clients use as reference for understanding consultants’ approach and impact. These models, frameworks and processes are important… as tools. But ultimately what makes innovation and strategy consulting firms successful and covetable are the creative, intuitive, and smart people who work there, armed with an understanding of the various processes and techniques that support them to think strategically.

Design Thinking is a good example. It is a rich model and process that works well for many challenges. The philosophy behind the model — one that invites empathy, observation and collaboration in the process of organization and product development — has informed the way we think about problem solving, particularly in the world of business. But, IDEO, grounded in David M. Kelley’s Design Thinking approach, does not sell multi-million dollar projects simply because companies want to buy this model. (It is already accessible and free.) Organizations keep coming back to them because they have a diverse set of creative, strategic, and dedicated people who (with a robust toolkit and lots of experience) can approach every client request in a unique way.

The models (especially sold by innovation firms) aren’t as different as one might think. The power is in the people (those who facilitate, those who participate, and those who work to bring new ideas to life). A good strategic practitioner understands the people and the context, and pools the resources they need to design a process that works best for that specific case. A good approach enables the client / participants to understand the context of various scenarios and problems, ask good questions, and match processes models to context. A good outcome is when an organization, team, or community has the capacity to learn and grow from the experience and continue to evolve the work on their own.

2. Learn through the work

During my time at Gap Inc., I worked to build an internal innovation consulting group. We facilitated teams to solve complex challenges, we designed trainings and systems in order to grow innovation capacity, and we helped teams solve complex business challenges and create new products. In our work, there was certainly no lack of innovative ideas. That was the easy part. The hard part was creating vision and environment where those ideas could surface, as well as a culture that supported ongoing experimentation to help bring those ideas to life.

Initially, we spent much of our time fixing things that weren’t working (rethinking products, systems, and ways of working) and facilitating sessions that solved immediate problems. In parallel, we began to train employees within the company in creative group facilitation, building a force of innovation catalysts. They learned through the “work” of managing innovation projects and co-facilitating with us.

The projects that stuck and the initiatives that had the biggest impact were always those that allowed the catalysts and the collaborators to be the work, instead of receive it. This required them to solve real challenges and test new ways of working in a safe environment.

One of my favorite experiences came during an innovation initiative with a creative leader in store experience and design. We introduced her to a co-creation process, where customers worked collaboratively to evolve what she and her team created. It was amazing to see the shift from theoretical appreciation to active engagement, from the fear of getting something wrong to the discovery of new creative ways of working. From then on, she was able to integrate co-creation and prototyping into her work, recognizing not only the feeling of creative breakthrough, but the visceral understanding of how hard it can be to bring those ideas to life.

Still, given the size of the company and the scale of work we had, our engagements were often confined to executive leadership or isolated teams. Working solely with leaders to build a culture of innovation based on yearly priorities is not enough. Inevitably, leadership and strategy changes, initiatives are dropped, and the pressure of immediate business needs can trump almost anything, no matter how important we think it is.

“Learning through the work” is imperative, but only as powerful as the people who are enabled to actually do so. It wasn’t that our initiatives weren’t big enough or unsuccessful. Rather, we needed to scale or evolve in order to influence the diverse subcultures and teams within the company. We needed to democratize innovation and build a long lasting culture that celebrated experimentation, collaboration, and strategic thinking.

3. Democratize strategic thinking and innovation

Rona Kremer, Gap Inc. M Suite co-founder Soon after joining Gap Inc., I started to explore how to create alternate spaces for communication that could scale and that skirted hierarchical limitations.

I noticed a disconnect between the leadership’s desire to understand Millennials and the overwhelming majority of Millennials who worked inside the company. Here lay a tremendous opportunity to bridge that divide and create environments for open communication between people who were making decisions and the young people who had insight into how those decisions would impact people like themselves. Plus, we are community of people who inherently function in a networked environment — what was naturally part of our lives outside the company often seemed insurmountable inside.

I started a group called the M Suite, a nonhierarchical, transparent network of Millennials dedicated to building co-creation and collaboration across brand and function. Functioning like a node in a network, M Suite connects people in the organization who were looking for creative input and collaboration, with the very large community of people eager to help solve creative challenges and share their perspectives.

Building our own infrastructure became an experiment in establishing networked, collaborative communities functioning within a hierarchical infrastructure. We used ourselves to explore unique models and approaches. We experimented with different ways of meeting, communicating, and solving problems. We tried different models for governance. We tried partner leadership. Eventually we arrived somewhere between a Holocracy and a leadership network, and officially took the form of an ERG.

Because our work was inherently related to change and the way we worked was very different from our surroundings, our presence invited reservations too:

  • “What if they don’t know the bigger picture and choose the wrong problems to focus on?”
  • “Why spend time building visionary ideas and solutions to complex problems when they don’t have the power to implement upon these new ideas?”

Clearly, the notion of “democratizing innovation” and building networks can feel really scary to organizations that rely on more hierarchical way of working. However, I found that these reservations often highlighted circumstances that already existed (i.e. lack of alignment or unclear vision). We never saw their work undermine high-level strategy, but rather elevate the strategic questions and conversations around it.

Democratizing innovation doesn’t necessarily imply that the work of innovation is everyone’s job or that an organization loses all its structure. Rather, it starts with furnishing everyone the respect and equal opportunity to engage in the creative process and think strategically. By expecting this community of individuals to thoughtfully own their work and ask good questions, we invited them to to engage that way. By giving them the tools to walk into any meeting with a strategic mindset, we created an environment where everyone was more likely to try to understand the broader vision and understand what “alignment” could really look like. In fact, they helped to be catalysts for the leadership team, bringing Millennials from various parts of the company to collaborate on the development of leadership goals and help bring them to life.

The desire to join the M Suite was impressive. People from across the company and around the globe participated, hungry to contribute to the evolution of the company. This fitful enthusiasm also reminded me of the social movements and community networks I have worked with in the past and the challenges their emerging organizers faced. The M Suite was soon confronted with the need to fuel a large number of people with the ability to govern themselves differently from the environment they were situated in and the organizational frameworks they were familiar with.

4. Coordinated access to strategy and culture tools + practice

The transition from a conceptual understanding of new systems for working and the actual act of implementing is often conflated with the apparent necessity to already have that systems in place. Of course, this can’t happen. The transition itself implies a journey from one to the other. And the journey is invariably messy, personal, multifarious, iterative, and nonlinear.

We (M Suite co-founders and new board) were called upon to define how to govern ourselves, while still leading. Our growing network of communities were looking for guidance in how to evolve, potentially in very different capacities. The organizers were hungry for tools and techniques that could help them understand how to lead and facilitate collaborative engagements. Plus, they needed to learn tactical strategies for managing the work while also doing their day job.

To answer that need, we organized trainings in innovation project management, client engagement, and collaborative problem solving. We initiated opportunities for shadowing. (At one point, I had eight people shadowing me in a client intake session.) We organized skill shares. We created opportunities to own projects in partnership with those experienced in leadership. We experimented with online tools. We tried new board structures.

We focused our attention on the development of the M Suite board first. This worked, to a certain extent. We became a community for collective learning and growth, and actively serving on the board became a venue for discovering individual potential. Our board members chose to stay at the company longer than they had planned, thanks to the opportunities we provided; or they left earlier than planned, because of the opportunities they realized. In effect, all of the board members were promoted (or promoted themselves by leaving the company) within a year of serving on the board. The need to cycle in new leadership was a happy consequence, but not always an easy one.

Our projects were successful, we grew internationally, and we gained a good reputation in some pockets of the organizations. But the group also became an oasis, striving to become a movement. And it was at this point that I left the company, along with the brilliant original co-founders of the M Suite, Rona Kremer and Jessica Talbert. If I have any regret, it would be not fully figuring out how to embed networked leadership skills and build the strategic “muscles” and tools so that they could more easily drive the creative process on their own and expand more quickly.

As I step away from Gap Inc., the question remains:

How to enable awesome groups like the M Suite to have impact and thrive? How to find ways for people to experiment and engage with the many tools and resources we already have on hand?

I have a lot to learn in this area, but luckily, I have had the privilege of collaborating with and learning from practitioners who are specifically focused on building accessible tools for capacity building. And against Eugene’s wishes, I am going to have to brag about him in his own blog. (Sorry Eugene.)

Eugene stepped away from his founding role in the consulting company, Groupaya, to tackle this very challenge. For the past four years, he has dedicated his time and energy to understanding how to build organizational culture that allows the individual and the organization to thrive. Through this open experimentation with Fortune 500 companies, government organizations, and leadership networks, he is meeting head-on the very difficult work of long-term change.

DIT Strategy / Culture Workshop Eugene’s work has complemented a deficiency I found in many innovation and co-creation initiatives, including my own: accessible, foundational tools and techniques for individuals to be able to actually practice how to work strategically and collaboratively. These resources are public domain, meant to be tools that everyone can use and evolve within their own context. Also, check out Lisa Kay Solomon’s work, which provides a rich foundation in designing strategic processes. She has two fantastic books: Design a Better Business and Moments of Impact. I have no doubt that all of you have a plethora of other resources too, which I encourage you to share in the comments below.

These colleagues have helped me to better understand that matching access to practice is simple but powerful. If everyone has the tools and resources to think strategically, then slowly but surely we can build an ecosystem of individuals and organizations that can thrive together.

5. Do It Together (DIT)

We must create opportunities to build connections that allow us to look beyond “best practices,” models, or frameworks, and utilize each other.

An ecosystem is only as healthy as the biomes within it and the strength of connectivity between them. Beyond the immediate development of communities and teams, my most successful innovation and strategic initiatives have been those that invited people to step out of their own realities (via guest artists, makers, new collaborations) to realize new ways of seeing themselves and possibilities for change.

As a strategist and facilitator, I am increasingly exploring the balance between carrying a group through a transformational experience and curating a set of circumstances and resources that enable a group of people to find what they need in each other. We need both, of course. But if, by the end of our time together, I disappear and they forget to say goodbye, I consider this a success.

In fact, I just received a beautiful invitation for an event hosted by the well-branded M Suite, where they are driving conversation with internal Millennials, external creatives, and all employees. It was a small moment of pride, and I hope that our (the founders) step away has translated into collective greater ownership and autonomy.

The world is made of amazing people doing the work that strategists like myself try to inspire. The more we are not needed, the better. But clearly our work isn’t going away. Many organizations and teams, especially in smaller purpose-driven organizations, seek support but do have the funds and access to strategic coaching that is sometimes required to shift circumstance and behaviors that inspire innovation and change.

So then, how close can we get to putting me out of job? How might we pull back the curtain (often weighed down by the fear of losing IP) and share systems, tools, models and approaches across origination and field?

This has been a fun and challenging question to explore with colleagues like Eugene. Drawing on the DIY (Do It Yourself) mentality that utilizes the power of the network for individual development, we are developing strategies to Do It Together (DIT) and ignite the power of peer groups in order to bridge high-level strategic support and training with access to learning communities and support networks.

So far these efforts have resulted in a growing community of practitioners eager to share what they know and grow their personal practice (no matter the industry). Exchanging and fusing approaches has also provided us a great opportunity to challenge the bounds of our own frameworks and tools and think about what it really means to move people and ideas.

Rubber Bands and the Art of Visioning

Reaching for the Moon

The test of a first-rate intelligence is the ability to hold two opposed ideas in mind at the same time and still retain the ability to function. One should, for example, be able to see that things are hopeless and yet be determined to make them otherwise.

My mentor, Doug Engelbart, was a visionary and a doer. When he first embarked on his career as an engineer in the 1950s, only a handful of computers existed — expensive behemoths controlled by stacks of punched cards. Doug had the audacity to envision a world where everybody had access to computers, where they could engage with these devices in real-time using graphical, interactive displays, and where all of these machines were connected to each other.

His ideas were so far-fetched, he spent the next 20 years battling detractors and disdain. That didn’t stop him from making his vision a reality, which he unveiled in 1968 at an event that would later become known as the Mother of All Demos. While he wowed everyone in the room that day, it turned out he was still yet another 20 years ahead of his time, as the technologies he demonstrated that day didn’t become widespread until the late 1980s.

Doug permanently instilled in me the importance of thinking big… then thinking even bigger. Thinking big requires thinking long-term, because big things take time.

But he also showed me that whatever you imagined also had to be realistic. As crazy as Doug’s vision for computing seemed to be in the 1950s, he knew it was possible. His ideas around display technology came directly from his experiences as a radar engineer in the Navy during World War II. Furthermore, he had spent some time studying the rate at which computing technology had been advancing — Moore’s Law a quarter of a century before Gordon Moore had articulated it as such — and he knew that it would be a matter of time before scaling effects would make computing technology both powerful enough and affordable. “A matter of time” happened to be four decades, a long time for sure, but well within the realm of possibility.

Finding the right balance between big and possible is the essential challenge of effective visioning. Doing it well requires the ability to shift back and forth between radically different perspectives without getting dizzy and losing your orientation. The challenge for practitioners is figuring out ways to support this dance between big-picture thinking and cold, hard pragmatism.

None of this is easy.

Getting Real

Last year, I helped support an innovation process for Forward Together, an amazing social justice organization based in Oakland. I led a cohort of staff and funders through a four-month Collaboration Muscles & Mindsets training in preparation for the actual experimentation process, which was led by Rebecca Petzel.

Rebecca kicked off the process with a two-day workshop, where participants rapidly brainstormed and refined ideas. We invited several guests who brought different perspectives and helped stretch what our cohort had previously thought was possible. This resulted in lots of energy, inspiration, and great, creative ideas. Everyone was in high spirits after the first day and a half.

Then Rebecca told the participants it was time to get real. She put up several large, poster-sized calendars, and she asked people to get out their personal calendars so that we could flesh out the plan for testing the ideas.

As people looked through their calendars, you could see their shoulders slump and their spirits deflate. Everyone was busy, and they were having trouble seeing how any followup would be possible. One person after another voiced this same concern loudly and clearly. It was like an avalanche of negativity.

I was taken aback. I had expected folks to get real, but I had not expected complete demoralization. After a very low-energy discussion, Rebecca and I huddled about what to do next. I had been scheduled to review some of the muscles and mindsets work we had done, especially for those in the room who hadn’t participated, but I wanted to scrap the exercise. “They need more time to work through the roadmap,” I argued.

“They need to review the mindsets and all the work they’ve done the past four months,” insisted Rebecca. “It will remind them of what’s possible.”

Rebecca was right. The first step in my Muscles & Mindsets program is for the participants to identify a core set of productive mindsets that they aspire to have, as well as the corresponding less productive mindsets that they want to shift. As it turned out, four of the five shifts they had chosen seemed to apply to this exact scenario:

Feeling stuck
“I’m scared of the unknown and would prefer to avoid it.”
Innovation
“When I walk into the unknown, I’m going to learn and grow. I don’t know what the answers are, but I’ll figure them out by trying things.”
Not enough time
“I don’t have time for anything more than what’s in front of me.”
Slow down to speed up
“Slowing down will help me make better choices and save time.”
Fixed reality
“There aren’t enough time or resources.”
Flexible reality
“If we think outside the box, we’ll see ways to create time and resources. To do that, we need to be conscious of power and equity.”
Me
“Everything depends on me.”
We
“We’re in it together. I don’t always have to be out in front. I need to be compassionate with myself so that I can be supportive of others.”

Reviewing these helped our participants become viscerally aware of how quickly they had snapped back to the very mindsets they had been working hard to shift. That relieved some of the anxiety, and we were able to end the workshop on a strong, hopeful note. Still, it was a stark reminder of how simply bringing people together and giving them an inspiring, one-off experience is not sufficient to move people on an ongoing basis, especially when faced with everyday realities.

Stretching the Rubber Band

My friend and colleague, Kristin Cobble, is skilled at getting people to a hopeful place and supporting them in staying there, and she strongly influenced how I approach visioning. In addition to sharing many specific techniques, Kristin introduced me to Robert Fritz’s rubber band metaphor, which has become a central principle for how I think about this work.

In short, a powerful vision is both inspiring and grounded. Think of it as two poles: Where you currently are and where you want to be (the vision). Fritz asks that you imagine a rubber band stretched between those two poles. The goal is to create just enough tension so that you feel pulled along by the vision. If the aspiration is too wild, the rubber band will stretch too far and snap. If it is too conservative, then the rubber band will lie there, limp.

Most visioning processes fail in one of two places:

  • They don’t find the right tension in the first place.
  • They don’t support you in maintaining that tension.

How do you find that right tension?

It starts by being specific, both about where you are and where you want to go. One of my favorite tricks, courtesy of Kristin, is to specify how far forward you want to look, then have you write down your age in that year. You can’t get more specific or grounded than that!

Another trick is to start with vision, then work backwards. Two of my mentors, Gail and Matt Taylor, have been harnessing group genius for almost a half century, and they’ve formulated a set of helpful axioms along the way. Their first two axioms are:

  • The future is rational only in hindsight.
  • You can’t get there from here, but you can get here from there.

In other words, articulate a clear vision, assume that it is true and that you are currently living in it, and work backwards. Tell the history of how you got to the future (getting from there to here), a process called backcasting. Working backwards in this way results in greater specificity and also helps you gut-check your vision. There’s also good research that shows that grounding your vision in this way makes it more actionable.

In a similar vein, Danny Spitzberg of Peak Agency recently shared a powerful trick that he uses with the Goals / Success Spectrum. After he has people articulate minimum, target, and epic success, he asks people to assign a dollar amount to each column designating what they think the cost is for achieving that success. Nothing grounds a conversation better than talking about money. Not only does it help surface different assumptions about costs, it helps people get real about what it will take to achieve different goals, which helps people adjust their rubber band accordingly.

How do you support others in maintaining the tension of their rubber bands?

This is the harder problem, one that has been driving much of my work for the past three years. Most of the time, spending a few days with a group articulating a clear vision and finding the right initial tension is not enough. Worse, it can be demoralizing and even destructive if there isn’t any followthrough.

Maintaining tension requires an ongoing practice of reflection and adjustment. One way to support this is to make sure the vision is captured somewhere accessible, so that people can find it and remind themselves of it constantly. This may sound obvious, but I am amazed at how often people seem to skip this step.

Another way to support this tension is to build in accountability structures. For example, build in time in standing meetings to revisit and check in on the vision. Assign accountability partners, or even hire coaches.

Creating a grounded, compelling vision is hard. Living into it is harder. One of the most powerful ways to support this tension is to acknowledge that it’s hard, to talk openly about what falling down looks like, and to expect that you will fall down often in pursuit of your vision. At our Forward Together workshop last year, Rebecca’s instincts to revisit the mindsets reminded our participants of how challenging this work was, and it enabled them to re-calibrate their rubber bands.

Celebration and Community

I first met Doug in 1998, 30 years after the Mother of All Demos, and I started working with him two years later. At the time, he had a corner office at Logitech headquarters in Fremont, California. To get there, you had to walk past rows and rows of cubicles, each of which had a computer — usually with a web browser open — and a mouse.

The first time I met him there, I asked him what it felt like to walk past those cubicles every day and to see his creations on every desk.

He looked at me sadly, and he answered immediately. “It feels like failure.”

Interactive, networked computing was only a tiny part of Doug’s vision. What he actually cared about was a world where people lived in harmony with each other and the planet. He saw, in the 1950s, that we were moving in the opposite direction, because our challenges were getting harder faster than our ability to grapple with them. He thought he could stem that by creating tools that would help people get smarter collectively. He did exactly that, but it took a lot longer than he expected, and there was a lot more work that needed to happen. Even though he lived in a world where many of his 30-year old inventions were more or less ubiquitous, people seemed to have missed the point of why he had created all of those tools in the first place.

Doug was depressed for most of the time I knew him (he passed away in 2013), and he spoke often about how he was a failure. That didn’t stop him from his single-minded pursuit of his vision, but it also didn’t seem very productive.

Moreover, I most certainly did not agree with his assessment. I was never a very nurturing, feel-good type of person, but I was always good at voicing my opinions. “You have to look at two things,” I would tell him, “Where we are now, and where you think we would have been if you had not done the work you had done. Furthermore, if you insist that we have a collective responsibility to change the way we are, then you cannot beat yourself up individually for our collective inability to do so.”

I wasn’t the only person to say these sorts of things to him, and I don’t think any of us ever swayed him or made him feel better. But while he remained stubbornly self-critical, he always took delight in the tiny, practically inconsequential victories of the many, many, many people who were inspired and touched by him.

I learned so many things about the importance of vision from working with Doug, but maybe the most important lesson is the one with which I continue to grapple: Celebration and community are critical to maintaining the right tension. If this work is so hard that you will fall down many times, then every time you get up is cause for celebration. Recognizing and doing this effectively is an art, one that is made infinitely easier with the support of others.

Brooking Gatewood, who is both a poet and a skilled practitioner, recently shared these wonderful words from Wendell Berry’s essay, “Poetry and Marriage: The Use of Old Forms,” which I found both beautiful and apt:

There are, it seems, two muses: the Muse of Inspiration, who gives us inarticulate visions and desires, and the Muse of Realization, who returns again and again to say ‘It is yet more difficult than you thought.’ This is the muse of form…. It may be then that form serves us best when it works as an obstruction, to baffle us and deflect our intended course. It may be that when we no longer know what to do, we have come to our real work and when we no longer know which way to go, we have begun our real journey. The mind that is not baffled is not employed. The impeded stream is the one that sings.

Celebrating a Meeting That I Had Nothing and Everything to Do With

Mindset Mania

I was in Detroit a few weeks ago for the RE-AMP Annual Meeting. I was there for reasons that were largely ancillary to the meeting itself. I’m not a member of the RE-AMP network. I wasn’t giving a talk. I didn’t participate in the design or facilitation, other than offering a thought or two when asked.

Still, my experience there felt like validation for everything I’ve been working on over the past two years. It was an incredible high, and it also demonstrated how much work still remains to achieve my larger goal of wide-scale collaborative literacy.

Success Breeds New Challenges

RE-AMP is a network of over 160 organizational members focused on climate change in the Midwest. Their shared goal is to reduce regional global warming emissions 80% by 2050.

It was co-initiated over a decade ago by my friend and former colleague, Rick Reed, who had a simple question he wanted to test:

What would happen if nonprofits and foundations alike took the time to sit down together to really, truly, deeply understand the system they were all trying to change?

So he tested it. With the backing of the Garfield Foundation, he brought together a small group of leaders in the Midwest working on climate change and convinced them to sit together, listen to each other, and strategize together.

The process took almost two years. It was messy and expensive, and it teetered on total and utter failure on multiple occasions. But it worked. Participants arrived at a shared epiphany about what the critical levers were for stopping climate change. The trust and relationships that were built and strengthened through the process led to quick and aligned action among nonprofits and foundations alike around those leverage points.

This strategic alignment resulted in many immediate wins, the most eye-opening being stopping 30 coal plants in the Midwest.

Success created new problems. The hard work of thinking and planning together had forged a collective attitude, a network mindset among the initial participants that drove the way they worked. Their success attracted new participants very quickly, but the shared understanding, the relationships, and the network mindset did not scale at the same pace.

Over the past few years, the network has made a number of moves to try to shift this. Most notably, they hired a network CEO and additional full-time “staff” members to be able to respond more quickly to the needs of the network. (RE-AMP is not its own legal entity. Its “staff” are all employed by other organizations distributed throughout the network.)

This investment in internal capacity has enabled the network to start addressing structural and bigger picture issues that had previously been left by the wayside. One of those issues has been re-integrating systems thinking and a more collaborative mindset back into the DNA of the network.

Helping Groups Help Themselves

Three years ago, I left the consulting firm I co-founded and a team that I loved in order to seek greater balance and impact. I felt that I was doing some of the best work in the field, but it was not translating into the larger-scale impact I was hoping for.

Ever since I got into this business in the early 2000s, I’ve always explained my vision of the world and theory of change with a simple thought exercise:

Think about the best collaborative experience you’ve ever had.

What would your life be like if all of your collaborative experiences were as good as that one?

What would the world be like if everyone’s collaborative experiences were all that good?

How about if everyone’s collaborative experiences were all just slightly better?

I believed (and still believe) that the world would be significantly better if we saw incremental improvement in people’s collaborative literacy across the board at scale.

However, that’s not where I focused my energy. I liked working on hugely complex problems that required cutting-edge capabilities. I did the work inclusively — the only way you had a chance to solve these kinds of problems — with the hope that people would learn enough through the experience that they could continue working in a similar way. Furthermore, I hoped that by openly sharing what I learned, I could have a broader impact than just the projects I was working on.

Both of these turned out to be true, but not appreciably so. The way I was working was benefiting me more than anyone else. It was an incredible opportunity for me to practice and learn and to do work that was joyful and meaningful, and it helped me establish a reputation that created more opportunities. Others were also learning from these experiences, but they weren’t as invested as I was, and there were few structural incentives for them to continue developing their skills after we finished the project.

If I wanted to stay true to my vision, I needed to focus on sustainable interventions for helping others develop their collaborative capabilities. I do not believe that the ability to collaborate effectively is some mystical talent with which only a select few are imbued. I believe that everyone has the ability to be much, much better. All people need are opportunities to practice.

For the past two years, I’ve been focused on creating those opportunities. I’ve been testing workouts and tools designed to help people develop stronger collaborative muscles and mindsets. I stopped doing work for groups and have focused instead on helping them develop the skills to help themselves. I’ve also been mentoring emerging practitioners who want to go the extra mile in developing their skills.

The Meeting

In some ways, RE-AMP has been an ideal testbed for my workouts and tools. Because it’s a decentralized network, it can’t change culture or practices by fiat (or by firing) the way an organization can. Practices have to work, otherwise they will be ignored, and they have to be adopted widely, otherwise they will be rendered ineffective.

Furthermore, its history of great work, strong relationships, and growing internal capacity served as a strong foundation. Its staff, along with many of the informal leaders in the network, are bold, talented, and hungry to learn.

I ran an early pilot of my Collaboration Muscles & Mindsets program with the RE-AMP staff last year. It went okay. Some things were well-received, some not so much. I developed an assessment to help me determine whether or not my program was working, but the main thing I learned was that my assessment needed improving.

Still, the program was effective enough that they were interested in making it available to the broader network. For the past few months, we’ve been discussing and planning a program that will launch early next month.

In the meantime, unbeknownst to me, the RE-AMP staff was cooking up something interesting on their own. They had decided to run a session at their Annual Meeting based on a Muscles & Mindsets exercise I had led them through at their staff meeting for a dozen people the previous year. They were going to adapt it for 160.

Scaling up the exercise would actually be relatively straightforward. Most exercises I design are meant to scale. Understanding this conceptually, though, and believing it enough to do it in a real-life, high-stakes situation takes courage, especially if you haven’t done it before. This is one reason why people hire people like me to do this for them.

But the RE-AMPers weren’t going to bother with that. They had the audacity to try it on their own. Prior to the meeting, they walked me through what they were going to do, and I made some suggestions and offered encouragement. Beyond that, I had nothing to do with the session.

Watching the session was exciting on many levels. First, Sarah Shanahan and Trevor Drake expertly facilitated the exercise. They had a calm energy, and they gave clear instructions with compelling, relevant examples. They managed to command a large, rowdy room of people by giving up control, which the participants appreciated and which one person made a point of noting during the debrief.

Second, it was a thrill to watch 160 people using a toolkit — our mindset cards — that I had invested a few years and a ton of energy into codesigning. At my previous consulting firm, I had done a lot of organizational culture work with my friend and business partner, Kristin Cobble, who had introduced me to a framework for mapping mindsets to behaviors. It was effective, but also high overhead, and it required facilitators who were very literate with the framework. For example, it took us four months to do this work with a 75-person organization, and that was an accelerated process!

My motivation for designing the cards was to see if we could create a tool that would allow groups to condense a multi-month conversation into a few hours and to allow them to have that conversation without the aid of a framework expert. There were several examples of groups using the cards to great success with groups of 10-15, and I was confident that larger groups could benefit from them as well. But I hadn’t seen it… until the RE-AMP meeting.

It was amazing to watch 160 deeply engaged in conversation using the cards, and it felt even better knowing that they were able to do it without my help. I walked around the room, eavesdropping on conversation, peeking at people’s cards, and soaking in the buzz. I was in heaven.

Third, I was surprised by what happened. Gail Francis, who led the design of this session, had made a decision about something relatively minor against which I had advised. The final exercise for the 20 groups of eight was to use the cards to agree on a set of mindset “spectrums.” The question was how to capture these. I had suggested that the groups write them on a worksheet, then bring them to her. She decided to have people hold up their cards, which she would then collect and transcribe for them. It was a tradeoff between saving time for the participants and saving time for the facilitators.

She understood the trade-off and chose saving the participants’ time. That led to something completely unexpected — groups cheering in excitement every time they completed the exercise. It was fun, it was funny, it bolstered the already high energy in the room, and it likely wouldn’t have happened had she chose what I had suggested.

We’re Not There Yet

I’ve devoted the last two years to developing methods and tools that help groups help themselves. Seeing this work manifest itself this way at the RE-AMP Annual Meeting was gratifying and validating. Every group already has smart, capable people who have the potential to unleash the group’s intelligence. All they need is space, a little guidance, and room to practice and learn.

For this meeting, a few people got that space, and the results were outstanding. They were also only a fraction of what’s possible. As good as they were, they could have been much, much better. They’ll get there if the people in the network are given that room to practice their skills in bigger and more ambitious ways. Unfortunately, most groups do not give people that space.

All too often, “experimenting” consists of one-offs. Mastery doesn’t happen in a one-off. It takes time and commitment and lots of stumbling. In order to raise the bar and create the space for that growth, people need to experience what’s possible. Most people have such poor collaborative experiences, they either flinch and give up at the first sign of trouble, or they stop taking risks after they experience a small win. RE-AMP is ahead of most groups in this regard, but still, I wonder.

If my workouts and tools are going to have a chance at making an impact, then I need to find ways to make it safe for people to commit to them, and I also have to give people the experience of what’s possible. I’m currently exploring ways to do exactly that. In the meantime, I’m appreciating what I’ve accomplished so far and the people who have taken me there, and I’m excited about what’s coming next.
